The two flavors of platform debt
First is the legacy system: built years ago, on technology the team can no longer hire for, with operational pain that costs you customers every week. The instinct is a full rewrite. The instinct is usually wrong.
Second is the 'vibe-coded' system: built fast, in a hurry, sometimes by AI tools or a junior team, often without the structure needed to support paying customers. The instinct is to keep patching. That's usually also wrong.
Both situations need the same thing: an honest diagnosis, a staged plan that delivers value continuously, and the discipline to not solve problems you don't actually have yet.
How I approach a scaling engagement
- Diagnose: review the codebase, infrastructure, and operational data — find the real bottlenecks, not the loudest ones
- Triage: separate problems that block revenue today from problems that will block revenue in 12 months
- Strategize: define what stays, what gets replaced, and what gets parked — with a real sequence, not a wishlist
- Execute: ship changes incrementally, keep the business running, measure the impact before moving on
Real outcomes
AchieveCE is a recent example. The business was operating on a WordPress platform that limited customization, blocked new product opportunities, and was eating into operational capacity. We rebuilt it from scratch with modern technology, designed a more flexible architecture, implemented a structured backoffice, and led the data migration from the legacy system.
During my involvement, monthly revenue went from $30K to $150K — a 5× lift. The platform is now prepared for marketing investment and new initiatives that weren't possible on the previous stack.
When this isn't the right call
Sometimes the right answer is to live with the existing system longer than the team thinks. If the business hasn't found product-market fit, or revenue is concentrated in too few customers, a platform rewrite is the wrong place to invest. I'll tell you that on the first call rather than after the contract is signed.
